I know a sales org that has been running the same AI pilot since February. Three vendors, two extensions, one steering committee, zero reps who have changed how they work.

Nobody is at fault in any way you could put in writing. Every individual decision to extend was reasonable. And eight months later the pilot is the deliverable.

Meanwhile one rep on that team quietly rebuilt her own call prep around a tool she pays for herself. She is not in the pilot. She is just done.

💡 PILOT PURGATORY IS A LEADERSHIP PROBLEM YOU CAN OPT OUT OF

McKinsey's 2026 B2B Pulse Survey found only about 21% of commercial leaders report full enterprise-wide generative AI implementation. Roughly 22% are still piloting specific use cases. Those two numbers being nearly identical is the finding. For every org that finished, there is one still circling.

The leaders who did get through name the payoff plainly: 59% cite seller efficiency, 53% cite better customer experience. Separately, 83% of sales teams using AI saw revenue growth last year against 66% of teams without it. And forecasts hold that about 40% of enterprise applications will ship task-specific agents by the end of this year, up from under 5% last year.

Put those together and the picture is not subtle. The capability is arriving whether or not your steering committee reconvenes. The gap between the 21% and the 22% is almost never technology. It is that nobody was willing to declare one narrow thing finished and move on.

Here is the part that matters for you personally. Enterprise-wide implementation is not your decision and it is not your timeline. But the unit of adoption that actually produces the efficiency number is one person changing one workflow permanently. That unit is entirely inside your control, and it does not require anyone's approval to ship.

You are not waiting on a platform. You are waiting on a decision you are allowed to make yourself.

🔧 SHIP ONE, THEN STOP PILOTING

Four steps to get one workflow out of evaluation and into production this quarter.

1. Pick the task you do most, not the one that sounds most impressive: Call prep, follow-up recaps, account research, whatever you touch daily. Frequency beats sophistication, because frequency is what compounds over thirteen weeks.

2. Give yourself two weeks and one tool: No comparison grid. No trial of the alternative. You are not procuring, you are committing. The evaluation cost is what has been eating everyone else's year.

3. Define done in one measurable sentence: "Call prep takes fifteen minutes instead of forty-five, and I do it for every first meeting." If you cannot measure it, you will pilot it forever, because there is no finish line to cross.

4. Write it into your routine, not your intentions: Put it on the calendar, in the template, in the checklist. A workflow that depends on remembering to use it is still a pilot no matter how long you have had it.

🎯 THIS WEEK'S HOMEWORK

Name the one workflow you have been "trying out" for more than a month and either finish it or kill it before Monday. Finishing means writing down the measurable version of done and putting it in your calendar. Killing it means deleting the tab. The only wrong answer is carrying it into Q4 undecided.
