A paired study just put a hard number on the human-versus-AI outreach question, and it is more useful than either side wants it to be.
One hundred thousand emails. Fifty thousand AI-written, fifty thousand human-written, matched on persona, ICP, sequence stage, and domain age so the comparison was actually fair. AI landed a 4.1 percent reply rate. Humans landed 5.2. Meetings booked came in at 0.7 for AI against 1.1 for human. And the AI spam-flag rate was 8 percent versus 3 for humans.
The number everyone quotes is the gap. The number that matters is the direction.
💡 THE HUMAN LINE IS THE CEILING
The AI reply rate was 2.8 percent in 2024. It is 4.1 now. The human number has been flat at roughly 5.2 the whole time.
So the gap is not stable, it is closing, and it is closing from below. AI is climbing toward the human line. The human line is not moving. That tells you exactly what the human number is: not a competitor to beat, but the ceiling on cold outreach itself. When the machine reaches 5.2, both stop, because the constraint was never who wrote the email. It was how many strangers reply to any cold email, ever.
Which moves the whole fight to a place most teams ignore: the inbox. That 8 percent AI spam rate is not a writing problem, it is a deliverability problem, and deliverability is pass-fail. Gmail wants your complaint rate under 0.10 percent. Cross 0.30 and you are locked out of mitigation entirely, which means it does not matter how good your copy is because it is landing in a folder no one opens. The economics follow the deliverability. The Bridge Group put cost per qualified opportunity at 487 dollars for human-only outreach against 224 for a hybrid model, roughly half, but only for teams whose email actually arrives.
The takeaway is not "AI won" or "humans won." It is that reply rate is capped, deliverability is the real lever, and the win is putting the machine on volume while a human protects the sender reputation and handles the replies that are worth a person.
🔧 THE HYBRID OUTREACH STACK
Four moves to run outreach at the ceiling instead of into the spam folder.
1. Watch complaint rate like a close rate: Keep it under 0.10 percent. At 0.30 you are shut out of every fix. This one metric gates everything downstream.
2. Put AI on volume, humans on the reply: Let the machine fill the top and let a person own the meeting-booking conversation, where the human 1.1 still beats the AI 0.7 outright.
3. Warm and segment before you scale: Domain age and list quality were controlled in the study for a reason. Cold domains and stale lists are what tip you past the spam threshold.
4. Price the opportunity, not the send: 224 dollars per qualified opp versus 487 is the real scoreboard. Volume that does not convert is just faster money-burning.
