Pour the coffee and hold these two numbers next to each other. 81 percent of sales teams now run AI somewhere in their outbound motion. Quota attainment across the industry is sitting at roughly 43 percent.
Four years into the biggest tooling upgrade in the history of the profession, more than half of reps still miss their number. If AI were the variable, that line would have moved.
So the Saturday question is the uncomfortable one. If everyone has the tools and the scoreboard has not budged, what actually separates the teams that are winning?
💡 THE TOOLS ARRIVED. THE WORKFLOWS DID NOT.
Salesforce's data has a detail most coverage skipped. Only 24 percent of AI using teams run anything truly agentic, meaning workflows redesigned so the machine owns whole tasks. Everyone else bolted point tools onto the same weekly motion they ran in 2022. Same cadence, same stages, same Monday pipeline theater, now with AI-drafted emails.
That is why the average did not move. A faster email into a broken motion is just faster noise. The 1.7x edge that top performers show from agents is not an agent effect. It is a redesign effect. They deleted steps, reassigned whole jobs to software, and reinvested the recovered hours into the two things still correlated with quota, more time in front of buyers and better judgment about which buyers.
Adoption was the easy chapter and it is over. Everyone bought the same leverage, so the leverage cancelled out. What compounds now is the operating system around it, and operating systems are built one deleted step at a time.
🔧 THE WORKFLOW-FIRST AI TEST
Four questions to grade whether your AI is a redesign or a decoration.
1. Name a deleted step: List one thing you fully stopped doing since adopting AI. If nothing died, you added a tool, not leverage.
2. Follow the recovered hours: AI saves you time somewhere. Say precisely where those hours went last week. If you cannot, they evaporated into admin.
3. Check who owns the task: For research, notes, and follow ups, is the machine the owner with you reviewing, or are you the owner with the machine assisting? Ownership is the divider.
4. Measure buyer-facing time: Track hours in live buyer conversation this week versus six months ago. It is the one number the winning 24 percent moved.

This weekend, write down your Monday to Friday motion as it actually ran last week, every recurring block. Circle the steps a machine could own outright. On Monday, kill one and hand it over completely. One deleted step per week is a redesigned job by December.
