A Series B CRO pinged me at 6:14 AM Friday. "We just killed our second AI agent pilot. Board wants a new vendor by June."

I asked one question. "What did 'won' look like for the first pilot?"

She paused. Then she said the thing that ends every dead pilot. "We never wrote it down."

💡 THE 88% IS NOT AN AI PROBLEM. IT IS A PILOT PROBLEM.

Composio's 2026 enterprise agent report dropped this week. 88% of AI agent pilots never reach production. The 12% that ship deliver an average 171% ROI. 41% of enterprises rolled back at least one production agent in the last 12 months.

Read the data twice. The model is fine. The infrastructure is fine. The thing that breaks is the pilot itself.

A pilot, by design, has soft success criteria. "Let's see what it can do." That language is the problem. It guarantees the project ends in committee, not in production. The 12% who ship don't pilot. They pin one workflow, write the win condition in one sentence, and run a production protocol from week one.

The teams I see winning in 2026 are doing the opposite of what their AI consultant told them to do in 2024. Smaller scope. Sharper definition. Shorter timeline. One workflow, one owner, one number that has to move.

🔧 THE 12% PRODUCTION PROTOCOL

Four steps the teams that actually ship are running this Monday morning.

1. Pin the workflow: Pick one revenue task. Discovery prep, signal capture, multi-thread, exec brief, renewal defense. Just one. If you cannot name the workflow in five words, you are not pinning it. You are dabbling.

2. Prove the win in writing: One sentence. "Reply rate on cold opens moves from 4.7% to 7% in 21 days, measured by Apollo replies tagged 'AI-anchored.'" If your sentence has more than one number, cut it.

3. Plug into a system already in production: Do not run the agent in a sandbox. Wire it into your CRM, your inbox, your sequencer. The 88% all ran in a sandbox. The 12% wired in by day three.

4. Persist past day 21: The wall is week three. The novelty wears off, the support tickets pile up, two execs lose interest. The teams that ship past 21 days are the ones who put one rep on it daily. Not a committee.

🎯 THIS WEEK'S HOMEWORK

Pick one workflow you keep "piloting" every quarter. Write the win sentence in one line by Wednesday. If you cannot, you are not running a pilot. You are running a hobby. Kill it and move the budget.
