Here's what nobody tells you when they sell you an AI SDR platform.

Email service providers have gotten very good at detecting AI-template homogeneity at scale. When your sequences look statistically similar to 10,000 other sequences generated by the same model, the spam filters don't need to read your content. They just need to see the pattern.

Average email reply rates have fallen from 8.5% in 2019 to 3.4% in 2026. That's not a content problem. That's a volume problem. And the AI-volume platforms are making it worse for everyone, including you.

Audits of 14 B2B SaaS sales organizations found that agentic prospecting fed by intent-data inputs runs at 31 to 47 percent false-positive rates. You are reaching out to people who are not actually in market. With messages that look like everyone else's. Damaging the domain you need to reach the people who actually are.

The reps I know who are compounding pipeline right now are not running more sequences. They are running fewer, better ones. The distinction matters more in 2026 than it ever has.

🔧 THE 4-STEP SENDER REPUTATION RECOVERY PROTOCOL

Before you scale anything, run this check.

1. Audit your current reply rate baseline: Pull the last 90 days of sequences. Calculate reply rate by campaign. If your best campaign is under 4%, the issue is systemic. If your worst is under 1%, you have a domain problem already in progress.

2. Pause AI-volume sequences for 30 days: This feels wrong. Do it anyway. A rested domain recovers faster than a burning one scales. Use the 30 days to rebuild your ICP list manually, with accounts you actually want to close.

3. Rebuild with a 20-email weekly send cap per rep: Send 20 highly personalized, single-threaded emails per week. Watch your reply rate climb above 8%. That is the proof you need before you scale anything.

4. Reintroduce AI as a research layer, not a volume layer: Use AI to research the account, identify the trigger, draft the angle. Let the human write the final line. That last sentence is what gets the reply. It cannot be automated.

Pull your top 3 active sequences. Count how many of the first lines were written by AI with no human edit. For every sequence where that number exceeds 50%, pause it, rewrite the first lines manually, and relaunch. This single change typically lifts reply rate by 2 to 4 points within two weeks.
